treadmill help!

I am 27 years old and pre-op. I am very excited to get the surgery and even went out and bought a treadmill.
Last summer when I was working out I could go on the treadmill for 35 minutes at between 2.5 and 3 MPH. Tonight I went on the treadmill tonight for 5 minutes at 2.0 MPH and my ankles started SCREAMING in pain. I know that in order to be effective I have to walk for 20-30 minutes with an elevated heart rate. I gained weight since last summer so maybe thats why it's harder. I also think having the treadmill at home made it easier for me to give up after five minutes.
SO treadmill walkers--When you started how long did you walk and at what speed? Do you have suggestions for how to increase stamina?
For now I'm gonna get back on--try for at least 15 minutes--even if I have to stop in between. I will get there...
